Your engine will never be better than your catalogue
When search finds nothing, the cause is nearly always in the product records. The weekly work that prevents it.
A search that finds nothing is almost always diagnosed as an engine problem. The tool gets changed, an option is paid for, and six weeks later the results are the same — which is logical, since nothing that produced the problem has been touched.
An engine only knows what is written in the records. If a product has no description, if it is named by its supplier reference, if it exists three times under three spellings, no algorithm will make up the difference — it will rank information that does not exist extremely well.
This article is about catalogue work: who owns product data, what to do with the supplier file that changes shape every month, the variant explosion, the withdrawn product, the photograph, and the weekly hour that stops the whole thing rotting. It carries no chart. The only quantity it discusses is the number of your incomplete records, and that is a fact about your catalogue rather than about the market.
The engine ranks, it does not invent
A search engine does one thing: sort what it has been given according to what it is asked. It is very good at that and incapable of guessing what is missing. An empty record is, from its point of view, a product with no characteristics, and it ranks it accordingly.
This explains an observation everybody has made without drawing the conclusion: the same products always come top, and they are not the best ones, they are the best described. The engine rewards quantity of information, and the most profitable range is often the one nobody took the time to fill in.
The consequence is that changing engine produces a visible gain once — the gain of better ranking what exists — and never twice. The second change of tool yields nothing, which is the moment businesses conclude that search is an insoluble problem.
The test that settles it takes ten minutes. Take five products you sell well and search for them as a customer would, in their own words. If you cannot find them, open their records: in the great majority of cases the answer is there, and it is dull.
Who owns the product record
In almost every business we see, the product record belongs to nobody. It is filled in by whoever took the delivery, completed by the salesperson when a customer asks a question, corrected by the website person when something displays badly. Three authors, no owner.
The symptom is a catalogue whose conventions change every fifty products: some names start with the brand, others with the category, some carry the capacity and others do not. Each of those decisions was reasonable when it was made, and the whole has no rule.
The correction is not a tool, it is a sentence: one named person decides the shape of records, and the others propose rather than write. That person does not need to be technical — it is often whoever knows the products best — and they need half an hour a week, not a job.
What they produce fits on one page: how a product is named, in what order, with which units, and what must always be present. One page, applied, beats a twenty-page reference nobody opens, and its real function is to settle cases rather than to anticipate all of them.
The name the customer uses
A product’s name in a catalogue is almost always the supplier’s name, and the customer almost never uses it. They search with the everyday word, often shorter, sometimes a brand that has become a common noun, very often mixing languages.
This market adds a difficulty imported catalogues ignore: the same product is searched for in French, in Arabic, and in Arabic written in Latin characters as it sounds. Three spellings for one thing, and a catalogue carrying only one of them is invisible to two thirds of searches.
The answer is not to rename products — the supplier’s name serves ordering and matching deliveries. It is to add a field that does not display and that the engine reads: the other ways of saying the same thing. Three or four entries per product are enough, and they are not invented at a desk.
They are collected, and the source is free: what people actually typed. The log of searches returning nothing holds customers’ words in their exact forms, and an hour spent reading it fills that field better than a meeting. It is the same gesture as reading unread messages, applied to a different log.
Empty records, and why we do not count them here
Every business that opens its catalogue with this question discovers a higher proportion of unusable records than it expected: no description, a single characteristic, a name that is a reference number. That figure decides all the work described here.
We do not publish it and it cannot be borrowed from elsewhere, because it is in no way a property of the market. It depends on the number of references, the age of the catalogue, the number of suppliers, and how many people have been allowed to write in it. Two shops in the same sector and of the same size give figures with no relationship to each other.
It is the same refusal as the one about application maintenance duration, and deliberately the same one: a quantity that is a function of the reader’s own inputs has no benchmark value, and publishing one would give a landmark to somebody who does not need it and false assurance to somebody who ought to measure.
Counting it at your end, on the other hand, is immediate, and it is the first move. How many records have under twenty words of description, how many have no characteristic filled in, how many carry a name with no everyday word in it. Three numbers, obtained in an hour from an export, giving the order of magnitude of the job before a quotation is asked of anybody.
The supplier’s file
Catalogues are filled by files received, and those files are where the disorder enters. Every supplier has their own shape, none resembles the others, and the same shape changes without warning from one month to the next because somebody added a column.
The most expensive mistake is to import directly. The supplier’s names come in as they are, with their abbreviations and their way of naming sizes, and the catalogue becomes a juxtaposition of conventions foreign to one another. It is invisible at import time; it becomes visible in search six months later.
What works is an intermediate step, and it is lighter than it sounds: a working file where received content is put into your shape before it enters. For a regular import, that transformation is written once per supplier and replayed; for a rare one, it is done by hand and takes less time than correcting afterwards.
You also have to decide what wins in a conflict, and decide it beforehand. When the file arrives with a better description than yours, does it replace it? When it arrives with a different price, which wins? With no written answer, the import overwrites work done by hand, which is the surest way to make the person who did it give up.
The variant explosion
The same item in four sizes and three colours can be twelve products or one product with twelve variants, and that choice, made without thinking at the start, decides the catalogue’s legibility for good.
Twelve separate products give a search that displays almost the same thing twelve times, which drowns other items and makes the range look narrower than it is. The customer scans twelve identical lines and concludes there is nothing else.
A product with variants is almost always the right choice, and it has one condition: what distinguishes the variants must be a field, not part of a name. “Blue shirt L” and “Blue shirt XL” are two names; a shirt with a colour and a size is a product that can be filtered, counted and restocked.
The exception is worth knowing because it is common here: when variants have very different prices or do not sell to the same people, they behave as distinct products and are better treated as such. The useful rule is to group what the customer regards as one thing, and separate the rest.
The product that no longer exists
A catalogue always grows and almost never shrinks. Discontinued products stay, because deleting them seems risky and nobody has the mandate to do it. After three years, a noticeable share of what search offers is no longer sellable.
That is worse than clutter. A customer who finds exactly what they were looking for and discovers it is unavailable does not go back to the start: they leave with the idea that the site is not looked after, and that impression costs more than the product’s absence.
Deletion is not the right answer either, because it breaks order history and links people have saved. The right move is withdrawal: the product leaves search and suggestions, its page stays reachable and says plainly that it is no longer offered, and it points to the current equivalent.
What is almost always missing is the moment the decision gets made. A quarterly review of products with no sales over twelve months is enough, and it takes half an hour; without it, withdrawal never happens, because no day spontaneously contains the moment to withdraw a product.
The photograph, and what it is worth in a search
The photograph plays no part in search ranking, and yet it decides what gets clicked in the results. A list where three items in ten carry an image is a list where those three are chosen, regardless of their relevance.
That creates an effect few businesses see: improving photographs changes sales without changing anything in the engine, and degrading search by adding images would be equally possible if the best photographed were the least suitable. The image is an invisible weighting applied by the customer.
The useful standard is low and it is consistency: the same distance, the same background, the whole product, taken on a phone. Regularity does more for a list’s legibility than individual quality, because a homogeneous list is scanned and a mismatched one is endured.
There is one rule you can rarely do without: no photograph rather than a bad photograph. An illegible or misleading thumbnail costs twice — once at the click, once at the return — while the empty slot promises nothing.
The price that is no longer right
Price is the field that changes most often and the one whose error is paid for fastest. A catalogue whose prices lag by a week produces orders that have to be renegotiated one by one, and that renegotiation costs more than the order’s margin.
The difficulty is rarely technical. It is that the price exists in several places — the till, the supplier file, the site, the shelf label — and nobody has declared which one is authoritative. Each corrects their own, and the four quietly diverge.
The rule is the same as for any shared data: one place is the source, the others receive a copy they may not change. Which place matters less than the fact that it is declared, and the right choice is nearly always where the price is really set, which is where money is taken.
A weekly check on a sample is enough to hold the rest. Twenty products at random, price compared between source and site, five minutes. That control does not prevent errors, it finds them while they are still small, which is the only thing a control can do.
The Monday hour
Everything above dissolves without a fixed moment when the catalogue is looked at. Record work never has any urgency of its own: no customer is waiting, nothing is broken, nothing forces the issue, so it is postponed indefinitely by things that have deadlines.
An hour a week is enough for a catalogue of a few hundred references, and the agenda does not need inventing each time. The week’s searches that found nothing, records created since last Monday, products with no sales for a year, and the price sample. Four lists, always the same.
The useful discipline is to finish records rather than improve many. Ten complete records beat a hundred records enriched by one field, because the engine rewards complete information and an evenly spread improvement changes no ranking at all.
The sign to follow is not the number of records handled but the list of searches finding nothing, week after week. If it shortens, the work is landing; if it keeps holding the same words, it is not data that is missing but product, and the subject has changed in nature.
Taking over a catalogue of six thousand references
Faced with a large catalogue in poor condition, the reflex is to redo everything in order, and that is how these projects die: after three weeks the pace is no longer sustainable, you are at the letter C, and nobody will start again.
The order that works is not alphabetical and not by age either. It follows sales and demand: what sells, what gets searched for, and what gets searched for with no result. In almost every catalogue a few hundred references carry the bulk of the activity, and handling those first produces a visible effect in three weeks.
What sits in the bottom third is often to be withdrawn rather than completed, and that decision saves more time than all the others combined. A product with no sales for two years whose record is empty does not deserve a description; it deserves withdrawal, and the catalogue becomes more legible by becoming smaller.
Finally you have to accept not finishing. A hundred-per-cent complete catalogue does not exist and is not the objective: the objective is that what customers look for is findable, which is a much more modest property and is measured every week on the list of searches that found nothing.
What we do, and what we refuse
What we take on is bounded: reading the log of searches that found nothing with you, establishing the conventions page, writing the transformations for supplier files, and handling the first batch of records — the one that carries the sales — with the person who knows the products.
We do not write descriptions for a catalogue whose owner cannot say what distinguishes two neighbouring items. This is not a comfort requirement: a description written without that knowledge is a paraphrase of the name, it occupies the place of a real record, and it gives the engine text with no information, which degrades ranking instead of improving it.
We do not sell a recommendation engine to a shop with a few hundred references. Below a certain volume, a hand-written list — the products that go together, decided by somebody who sells — is better, is corrected in a minute, and costs nothing. The threshold is arguable; the principle is that an algorithm needs more choices than a person does to be useful.
Finally, we will not promise a quantified sales gain. What a better catalogue produces depends on traffic, on range and on prices, and a figure recorded elsewhere would tell you nothing. What we measure with you is the share of searches that find nothing, before and after, and it is the only measure of this work that belongs to you.
